In this paper, the author will share with you the digital management of printing and packaging enterprises.

Management objectives

The management objectives of printing and packaging enterprises can be represented by the inverted pyramid as shown in Figure 1. The bottom layer is cost control ability, and the next step is efficiency and quality, which are the basis for enterprises to participate in the competition. With these foundations, the enterprise may lead the industry further, such as good organizational atmosphere and corporate culture, professional staff quality and staff promotion evaluation system, and good customer relationship handling at higher levels. It is the management objectives of these enterprises that require enterprises to think more and go further.

Manage gaps between goals and reality

In reality, there is still a big gap between the ideal of printing and packaging enterprises and the reality of skinny! The current production situation is no data without evaluation, data without evaluation, data is not objective and evaluation is not fair.

Data management

It is precisely because of the above pain points that enterprises need to use data. Before the arrival of intelligence, the most practical way to improve management performance and enhance enterprise competitiveness is to build digitization. There are many ways and methods for digital construction in the factory. First of all, we should start from the workshop, open the black box of the workshop, and use the data of productivity and efficiency in the workshop to improve production and evaluate personnel.

 

Applied to printing and packaging enterprises, if there is a complete digital factory module, it is ERP(production and manufacturing management system). ERP is the first of all digital modules, followed by MES(Manufacturing execution System), then APS(Advanced Planning and Scheduling System), and finally WMS(Intelligent Warehouse Management system). If the enterprise has the ability, it can spend 3 ~ 5 years to do the digital factory module, now the first step is to do the ERP and MES module.

 

1. The difference between ERP and MES

It is well known that ERP is supply chain management, from warehouse, order, purchasing, see some data is always financial caliber, and production process of some data cannot be reflected from the system, the MES system has played a role, it can work for equipment in factory workshop efficiency, running track, equipment, structure parameters, such as description, analysis and improvement, Provide plan execution tracking and current status of all resources (people, equipment, materials, customer requirements, etc.) for operators and managers, ultimately solve the black box problem of the factory production process, and realize the visualization and control of the production process.

2. Make a choice based on the actual situation

MES is indeed available, and is being used well abroad. However, we should be rational and do it module by module. We should solve the standards and processes with ERP first, and then try to implement MES. Of course, it also depends on the situation of the enterprise itself. If it is a workshop that can be seen at a glance, it is not recommended to use MES; If there are more than 10 sets of equipment and there are day shifts and night shifts, it is suggested to try MES, starting from the most basic data to solve the running track and working efficiency of the production workshop.

3. Practical application

In the process of production practice, we should first solve the problems of equipment efficiency, processing time, processing speed, and transfer efficiency of workshop management. For example, our company has installed production kanban in the production workshop, which can display the processing effect, processing speed, yield of each equipment on the day, as well as the descriptive data accumulated to the current month, etc. After a period of analysis and problem solving, the core parts of the workshop, namely efficiency and yield, are improved.

Production management is a process management, no process, no results. Whether it's production management or supply chain management, let the data speak for themselves when tracking the production process. Only with data can there be the possibility of improvement, and only with improvement can there be the possibility of lean, all in order to make the enterprise better survive.
